Perplexed at the leather coming off

of my nieces Easton Black Magic EX525. I found it in her garage this weekend when my son wanted to play catch. It looked and felt dry but it was usable for playing catch. I noticed after I took it off that some of the leather from inside the thumb area had gotten under my fingernails. I volunteered to help try and bring it back to life for her.

As I was trying to get the vaseline worked in i noticed a lot of the leather flaking off, both inside and on the back in the creases. )c:

I am new enough at this that I am not sure what step to take next. I would like to keep at it but I am not sure the leather is going to stay in place.

I could use any helpful hints or suggestions at this point. Thanks.
